How Many Guards per Supervisor Is the Right Ratio?
How many guards per supervisor is right? Common field ratios, the windshield-time problem, and how remote visibility changes the math. Get the numbers.
There is no single correct security supervisor ratio — it depends on geography, site type, and tooling. Common field practice runs 8–15 guards per field supervisor, wider (15–25+) with good remote visibility, and narrower (5–8) for high-acuity sites like hospitals or armed posts. The real question isn't the number — it's whether your supervisors spend their hours coaching guards or driving around checking that people showed up.
Every operator eventually asks this question, usually while staring at a growth spreadsheet: we're adding two new accounts, do we need another supervisor? The honest answer is "it depends" — but what it depends on is knowable, and getting it wrong in either direction is expensive. Too few supervisors and quality quietly rots; too many and you've loaded overhead onto contracts bid thin, at bill rates commonly running $25–35/hr with not much room in them.
What security supervisor ratio do companies actually use?
Common field practice in US contract security clusters like this:

Treat these as starting points, not standards — no US regulator prescribes a ratio; it's an operational question. The pattern worth noticing: geography and tooling move the number more than headcount does. Ten guards spread across ten sites in Houston traffic is a completely different supervisory job than ten guards at one distribution center — and ten dispersed guards with real-time visibility is different again.
What does a field supervisor actually do all day?
You can't set a span of control until you decompose the job. A field supervisor's workload breaks into roughly five buckets:
- Site checks. Physically visiting posts: is the officer present, in uniform, alert, following post orders? At dispersed accounts this is the biggest time consumer — mostly because of the driving, not the checking.
- Coaching and standards. Reviewing DARs and incident reports, correcting report quality, training new officers on post orders, delivering feedback. This is the bucket that actually improves service — and the first one sacrificed when the supervisor is stretched.
- Incident response. Being the escalation point when something happens: an altercation, an alarm, a client complaint. Unpredictable, unschedulable, and non-negotiable.
- Fill-ins. Covering open posts when a guard calls off and no one else answers the phone. In understaffed operations this quietly becomes the supervisor's main job — a supervisor standing a post is a supervisor doing nothing supervisory, at supervisor pay.
- Admin. Schedule adjustments, timesheet corrections, equipment, client emails. Shrinks dramatically with decent systems; expands to fill all available time without them.
With industry turnover commonly cited at 100%+, bucket 2 is where retention is won or lost — guards who only ever see their supervisor during a gotcha visit or a call-off crisis are guards with one foot out the door. What is the windshield-time problem?
Here's the trap most guard companies are stuck in: supervision by driving. Without remote verification, the only way to know a guard is at post is to go look. So the supervisor's day becomes a loop — drive 30 minutes, confirm an officer is where he's paid to stand, drive on, repeat. In a spread-out market a supervisor can spend over half his paid hours in the truck, and each visit answers one low-value question ("is he there?") at the moment of the visit and no other moment.
Do the math on a 12-site route at 25–40 minutes between stops and the supervisor can't touch every site daily — so sites get visited weekly, guards learn the pattern, and visits verify least exactly where verification is needed most: overnights and weekends, when the supervisor is home. The high-value work — coaching, report review, incident follow-up — gets whatever minutes are left.
The windshield-time problem is why simply narrowing the ratio often disappoints: hiring another supervisor buys you more driving, not more supervising.
How does remote visibility change the supervisor math?
The span-of-control equation changes when the "is he there?" question answers itself. With GPS/geofence-verified clock-ins, checkpoint patrols with missed-scan alerts, and live dashboards, presence and patrol completion become ambient knowledge — the system flags exceptions instead of the supervisor hunting for them. Three things happen to the supervisor's job:
- Site visits change purpose. The supervisor stops driving out to take attendance and starts driving out to coach — reviewing an incident with the officer, walking a new post, fixing a report-quality problem. Fewer visits, each worth more.
- Attention goes where the exceptions are. A missed scan at 2 AM pings the supervisor now, not at Friday's site visit. One honest caveat: dashboards widen the span for verification, not for coaching or incident response. A book of hospital and armed posts still needs a tight ratio no matter how good the tooling — high-acuity work is limited by incidents and coaching hours, which don't compress.
What are the warning signs your ratio is wrong?
Signs your span is too wide (guards under-supervised):
- Report quality is sliding and nobody's correcting it
- Sites go a week-plus without any supervisor contact; overnight guards can't name their supervisor
- Client complaints are your primary detection method for service problems
- Supervisors are working posts multiple shifts a week to cover call-offs
- New guards quit inside 90 days at a rising rate — first-90-day churn is a supervision metric wearing a recruiting costume
Signs your span is too narrow (overhead too heavy):
- Supervisors visiting stable, high-performing sites daily out of habit
- Supervisory payroll is climbing as a share of revenue while service metrics stay flat
- Supervisors filling their day with admin a system should be doing — building schedules by text, chasing timesheets, retyping reports
- Every supervisor can cover every site check daily with hours to spare, and coaching still isn't happening (the constraint was never time)
If both lists feel true at once — overworked supervisors and under-supervised guards — that's not a ratio problem, it's a windshield-time problem, and the fix is visibility before headcount.
