    Why is security guard scheduling uniquely hard?

    Retail flexes labor to demand. Guard companies can't, for four structural reasons:

    1. Coverage is contractual, not optional. A 24/7 post isn't a staffing target — it's a line in a client contract. An uncovered hour is a service failure you may have to credit back, exactly the kind of gap that fuels invoice disputes.
    2. Demand never dips to zero. There is no closing time. At many posts, nights, weekends, and holidays are the majority of billed hours.
    3. Turnover is brutal. US security industry annual turnover is commonly cited at 100%+. Your rotation assumes a stable roster you will not have; the schedule has to survive constant onboarding and departures.
    4. No-shows have no slack. In most businesses a no-show means slower service. At a solo 24/7 post, it means forced overtime for the outgoing guard or an empty post. Every callout is an incident, not an inconvenience.

    Add wage-and-hour law — the FLSA's 40-hour weekly overtime threshold, plus state rules like California's daily overtime after 8 hours — and scheduling becomes a constrained optimization problem most companies still solve in Excel.

    My operator take: fixed 8s where headcount allows, Pitman 12s where it doesn't.     How many guards does one 24/7 post actually take?

    One 24/7 post = 24 × 7 = 168 coverage hours per week. Naively, 168 ÷ 40 = 4.2 full-time guards. But that assumes nobody ever takes a day off, gets sick, trains, or quits. Reality:

    • A full-time guard is scheduled ~2,080 hours/year (40 × 52).
    • Subtract realistic non-productive time: ~80 hours PTO, ~40 hours sick/callouts, ~24 hours training and licensing renewals (Texas DPS licenses don't renew themselves), plus vacancy gaps from turnover — call it 150–200 hours/year.
    • Effective availability: roughly 1,880–1,930 hours/year, about 90–93% of scheduled.

    So the honest requirement is 168 ÷ (40 × 0.90–0.93) ≈ 4.2–4.5 FTEs per 24/7 post — 4.2 only if absence and turnover are unusually good, 4.5 or higher with a young roster and 100%+ turnover. Staff the post with exactly 4 people and the missing fraction gets paid anyway — as overtime, at time-and-a-half, forever. That's a revenue leak hiding inside a headcount decision.

    Practical rule: budget 4.5 FTEs per 24/7 solo post, and pool the fractional remainders across nearby sites as dedicated flex/rover positions rather than pretending they don't exist.

    How do you schedule security guards without overtime?

    You won't hit zero — a callout at a contractual post sometimes makes OT the correct choice — but unplanned OT is controllable:

    1. Build the base schedule at 40, not 44. If the published schedule already has OT in it, you've lost before the week starts. FLSA overtime is computed weekly for most private employers, so Pitman's 36/48 split needs careful payroll handling.
    2. Cap voluntary pickups against projected hours. The guard grabbing an open shift may be your most reliable person and already at 38 hours. Approvals should check projected hours automatically, not rely on a supervisor's memory.
    3. Watch daily-OT states separately. In California, hour 9 in a day is OT regardless of the weekly total. A schedule that's legal in Houston can be expensive elsewhere.
    4. Use your flex pool before your incumbents. Covering a callout with the off-duty guard from the same site is easy — and usually the most expensive option on the board.
    5. Track OT by cause, weekly. Callout-driven, vacancy-driven, and schedule-design-driven OT have three different fixes. If you only see the total, you'll fix the wrong one.

    When does scheduling stop being a spreadsheet exercise?

    Here's the part that changed how I think about it: a schedule is a hypothesis. The spreadsheet says post 4 is covered from 1800 to 0600. Whether it actually was is a different question, and most guard companies can't answer it without calling somebody.

    The chain that matters is schedule → clock-in → patrol activity. When those live in one system, every scheduled shift resolves into: covered and verified (geofenced clock-in on time, checkpoint scans through the night), covered late (clock-in 40 minutes after start — a gap your client experienced even though payroll looks fine), or not covered (no punch — and you want to know at 18:05, not at invoice time).     What's the playbook for open shifts and callouts?

    Callouts are a when, not an if. The difference between a scramble and a process:

    • Force early notice. Callouts go to the supervisor line, minimum 4 hours before shift where humanly possible. A 20-minute-warning culture is a choice you're allowed to un-make.
    • Escalate in a fixed order. (1) Flex/rover pool, (2) qualified guards under 40 projected hours — broadcast the open shift to all at once, not serial phone calls, (3) OT volunteers, (4) supervisor coverage as the circuit breaker. Time-box each tier: if tier 1 hasn't answered in 15 minutes, tier 2 fires.
    • Qualify before you broadcast. An open shift at an armed post or a licensed site (again, Texas DPS levels matter) should only reach guards holding the credential. Sending it to everyone creates noise and compliance risk.
    • Log every callout with a reason code. A guard whose callouts cluster on Fridays is a coaching conversation; a site where callouts cluster is a working-conditions or pay problem; a shift nobody ever picks up is priced wrong.
    • Close the loop with the client when coverage was late. "We had a 35-minute gap, here's how it was covered" — delivered before they notice — builds trust. Discovered by the client, the same gap is a contract risk.
